That's why two cars with the same symptom get quotes that differ by a factor of four. Nobody is padding the higher one. The engines are simply not the same amount of work, and the difference was decided by the people who designed them.

Head gasket replacement cost: what owners reported

Repair estimators publish averages, but they don't publish the invoices behind them. Owner complaints filed with the National Highway Traffic Safety Administration sometimes do, because people describing a failure often say what it cost them.

We pulled every complaint on record for nine models across the 2010-2016 model years and searched them for head gasket mentions.

The nine were chosen because each has a head gasket reputation to test, which makes this a sample picked for the fault rather than a cross-section of what is on the road. Read the ratio as what these nine produced, not as a figure for cars in general.

Of 36,706 complaints, 324 named a head gasket. Thirteen of those carried a dollar figure written close enough to the mention to be about that repair, and six of those clearly priced the gasket job rather than something else in the same paragraph.

Published estimates land inside that range but describe it differently. Cost guides built from parts and labor hours quote $1,800 to $3,000 for a straightforward job and $3,500 to $5,000 or more where access is tight, which is the breakdown in our white smoke piece.

Both pictures are true of different questions. An estimate answers what the work should cost; the filings above answer what people were actually charged, including the jobs that went wrong. That's why the owner-reported range is wider at both ends.

The median of the clean gasket-only figures is about $2,800. Note where the last row sits and why: once the words cracked head enter the estimate, the number leaves the range entirely. One filing on the same model quotes $12,302 after coolant reached a cylinder and the engine failed internally.

Read the median against an estimator and the two methods land in the same place: RepairPal's national average for this job, revised September 3, 2026, is $2,572 to $3,386, and our $2,800 sits inside it. A page of national averages and seven invoices from owners arrive together, which is the strongest kind of agreement there is, because neither was checking the other.

What the data says

Across 36,706 owner complaints for nine models covering the 2010-2016 model years, 324 named a head gasket, about 1 in 113. Thirteen carried a repair figure beside that mention, and seven of those were pricing the gasket job itself; the other six priced something else and were discarded. The clean gasket-only prices ran $1,200 to $5,500, and the two filings describing a cracked head or internal engine damage ran $7,500 and $12,302.

These are self-reported and self-selected: people file with NHTSA because something went wrong, and nobody files to report a fair price. The figures aren't adjusted for the year they were paid, and seven prices is a small sample. Read them as real invoices from real owners, not as a national average.

One head or two, and why it doubles

This is the single biggest lever on the price, and it's fixed before you buy the car.

An inline engine, meaning most four-cylinders and inline sixes, has one cylinder head and therefore one head gasket. A V6, V8 or flat-four has two, one per bank.

Nobody replaces one gasket and leaves the other: the second is the same age, has seen the same heat, and reaching it means the same teardown again. So a V-engine head gasket job is close to two jobs.

On a flat engine that is worse again, because the heads face outward into a crowded engine bay rather than upward. Six reported figures can't show how much of a bill that accounts for, and ours don't try: the two flat-four jobs here sit at $2,000 and $5,500, and an inline-four Escape sits between them at $3,500. Six points can't be split into a band per engine.

Owner-reported figures run $1,200 to $5,500 across six clean price points, too few to split into a band for each state. What these four decide is which job you're buying, not which band you land in.

Access is the second lever. A transverse engine in a front-wheel-drive car sits sideways with the back bank facing the bulkhead, and on some of them the accepted method is to pull the engine rather than fight for clearance. What owners report

The hours are where the quote is decided, and owners compare them long before a shop does. In marque forum threads about specific quotes, a hybrid Prius head gasket clusters around 18 to 21 hours, because on that layout the accepted method is to pull the engine rather than fight for clearance.

An older longitudinal four with room around it runs roughly 10. Same part, same failure, and about eleven hours between them, which at a US shop rate is most of a second quote.

Hours as reported by owners and technicians in marque forum discussions of specific quotes. Indicative of the spread between engine layouts, not book times read from a manufacturer's own labor guide, which aren't public.

The second bill: when the head isn't flat

A head gasket rarely fails on its own. It usually fails because the engine got hot, and the same heat that killed the gasket can warp the cylinder head. Aluminum heads, which is nearly all of them now, move more than iron ones did.

So once the head is off, it goes on a surface plate and gets measured for flatness. Three outcomes:

  • The head is straight. Clean it, new gasket, new bolts, reassemble. This is the quote you were given.
  • The head is warped but sound. It goes to a machine shop to be skimmed flat. Days, not hours, and it's billed on top.
  • The head is cracked. It's replaced or exchanged, and the estimate roughly doubles. This is the moment a $2,600 job becomes a $5,500 one, and the shop genuinely didn't know before it opened the engine.

Any honest estimate for this work is conditional, and a shop that gives you a single firm number before the head is off is either padding it to cover the worst case or is about to call you mid-job. Ask which.

Losing coolant with no leak and no overheating

This is how a lot of head gasket failures actually present, and it is the version people misdiagnose for months.

The classic picture of steam, a temperature gauge in the red and white smoke is a late-stage failure. Earlier, the breach can be small enough that combustion pressure pushes a little gas into the coolant on every firing stroke without any coolant coming out anywhere.

The level in the reservoir falls, and there's no puddle on the driveway, because nothing left the engine. The coolant went out of the tailpipe as vapor.

If you're losing coolant and can't find the leak, the test that settles it costs a fraction of the repair. A block test uses a chemical that changes color in the presence of combustion gases in the coolant.

A shop can also pressurize the cooling system cold and watch whether it holds. Neither test requires taking anything apart.

The other tells: coolant that smells faintly of exhaust, a reservoir that burps or pressurizes quickly after a cold start, and white smoke that persists once the engine is warm, rather than clearing after a minute.

What the parts actually cost

A head gasket is $13 to $57 at the counter, and the manufacturer's own is $39 to $66. That's the part that failed, and it's the cheapest thing on the bill by a wide margin.

Almost nobody buys it alone. A set brings the valve cover gasket and the valve stem seals with it and runs $60 to $454, and the head bolts have to be new because they stretch as they're torqued, another $31 to $136. Set and bolts together are $91 to $590.

That's the parts side of a job the filings above put at $1,200 to $5,500.

So shopping for a cheaper gasket saves you almost nothing. Shopping for a shop with a lower hourly rate, or one that quotes the machine work separately instead of bundling a worst-case allowance into the headline number, is where the money actually is.

Between 29% and 122% more for an identical part. On a job billed in thousands it's not the difference that decides the quote, but it's the one part of it a car owner controls.

Worth knowing

There's a category of product sold to pour into the radiator to seal a failed head gasket. On a genuine breach between a cylinder and a coolant passage, the thing it is being asked to seal is a gap that opens and closes under combustion pressure thousands of times a minute.

Treating sealer as a way to get a car through a sale, with the buyer not told, is a different matter from using it to reach the end of a journey. What sealer does and doesn't do is worth reading before the bottle goes in, because some of it can't be flushed back out.

Is it worth fixing at all?

At $2,600 against a car worth $4,000, this is the repair where people decide to stop owning the car. That's a legitimate answer, and the shop isn't the right person to ask.

Two things make the sum less obvious than it looks:

  • You know this engine's history. The job replaces a known-bad part on a car that is otherwise a known quantity, which a replacement car won't come with.
  • When it was caught changes what it is. Caught before an overheat, it's a repair. Caught after, it may already have taken the head, and sometimes the bottom end with it.

One head is one teardown. On a V or a flat engine that has already had one side done, the second bank is the same job again at the same price.

Did the head measure flat? flat: fix it

A flat head skips the machine shop entirely. That's the difference between the quote you were given and the one you get called about mid-job.

What is the car worth? quote over value: walk away

The only one of the four with nothing to do with the engine, and the one the shop can't answer for you.

The first three are answered before the engine comes apart, which is the last point where you still have any leverage. The fourth isn't the shop's to answer.

What to do before the teardown

Five steps for testing a head gasket quote before you agree to it. All five happen before the engine is opened, which is the last point where you still have any leverage. 5 steps below:

  1. Confirm it is the gasket before you authorize a teardown. A block test or a cooling system pressure test costs a small fraction of the repair and rules out the cheaper causes of coolant loss, and it's worth doing even when a shop sounds certain.
  2. Ask how many cylinder heads the engine has. One or two is the largest single factor in your quote, and it takes one question to know which conversation you're in.
  3. Ask what the quote assumes about the head. Specifically: does it include resurfacing, and what happens to the number if the head is cracked, because a shop that answers that clearly is a shop that has done the job before.
  4. Get the labor hours, not just the total. Hours times rate is the whole bill, and two quotes that differ by $1,500 usually differ in the hourly rate or in what they assumed about the head, both of which you can ask about.
  5. Decide against the car's value before the engine is open. Once it is apart, the leverage is gone and so is a chunk of the money, so work out your walk-away number first.

Conclusion

The gasket is the cheapest thing in the quote

  • We didn't price the machine shop. Skimming a warped head is quoted per head by an outside shop, on the part in front of them, and that's not a figure a catalog can give us.
  • We didn't read a manufacturer labor guide, which is paid software.
